拠点展開成長モデルの限界

以前の自分が信じていたことを、徹底的に疑い、捨てるようにしている。

例えば、店舗型、拠点展開型ベンチャーの成長戦略について。非常に良い店舗フォーマットを開発し、その有効性を検証したら、後は適切な場所を選定して一気に拠点展開する。そのために、必要ならVCの資金を活用する。これがベンチャーの成功方程式だと、信じていた。

しかし最近、この「方程式」が当てはまらないケースを、多く目にしている。例えばLawsonの新浪社長は、最近の講演で「地域間の格差があまりに大きいため、中央集権的アプローチでは無理」と断言していた。「日本」と一くくりにするには、この国の市場はあまりに多様化してきている。

しかも、今年ヒットした店舗フォーマットが、来年にはもう不適切になっている。アパレルの店舗を積極的に出店している株式会社ポイントは、店舗ブランドを早いペースで広め、そして切り替え、陳腐化したフォーマットを次々に捨てることで、資産効率を極限まで高めている。ファーストリテイリングが「ユニクロ」フォーマット一筋にこだわっているのと、対照的だ。

もはや、「すぐれた店舗フォーマット」は、サービス業のコアな強みにならない---とまで言ったら、言いすぎだろうか。本当のコアな強みは、経営力しかないように思われる。地域に合った、かつ時代の流れに合った店舗フォーマットを次々に生み出せる、優秀な店舗開発マネージャーを何人育成できるか。それが、長期的な成長のカギだと思う。

以上が、最近の学び。でもこの「学び」も、3年くらいたったら、もうUnlearning（学んだことを「捨てる」こと）しないといけないかもしれない。
